Scaling a Pan-European Digital Pharmacy

The Challenge & Thesis
he European pharmacy market was fragmented, heavily regulated, and dominated by local physical chains. Starting with a €30m German online pharmacy as a beachhead, the thesis was to execute a rapid buy-and-build strategy to capture pan-European market leadership ahead of legacy incumbents.

Strategic Execution & Integration
Starting with a €30m German online pharmacy beachhead in a fragmented, regulated market, we executed 9 cross-border acquisitions across France, Spain, and Italy -uniting them onto a single e-commerce, data, and fulfilment backbone while expanding into higher-margin OTC and personalised health lines.

Enterprise Value Created

  • Leadership: Scaled from €30m to €400 serving over 4 million customers.

  • Footprint: Expanded across Germany, France, Spain, Netherlands, and Italy.

  • Strategic Exit: Merged creating a €2.5bn healthcare group for a future listing.

Transformation through practical Tech and AI

The Challenge & Mandate

Traditional workplace health & absence management relied on people-heavy call centres and manual workflows - driving high staffing costs, limiting scalability. The mandate was to transform it into a proprietary, scalable, AI-driven SaaS platform.

Strategic Execution & Modernisation

In collaboration with Deloitte, transitioned a low-margin service business into a high-margin, recurring SaaS platform - reducing operational headcount by over 70% while improving service quality, scaling across blue-chip employers and the NHS, and re-anchoring the equity story around proprietary IP and SaaS multiples.

Enterprise Value Created

  • Margin: Improved low-margin services by 3x into recurring SaaS contribution.

  • Workforce Optimisation: Reduced by 70%, removing capacity bottlenecks.

  • Valuation Re-Rating: Equity story move to high-multiple SaaS metrics.

The Challenge & Strategic Context

Fragmented physical care models create capacity limits, long waits, and high delivery costs. The mandate was to scale a governed, digital-first clinical model that expands access and reduces cost-to-serve without compromising outcomes.

Strategic Architecture & Clinical Operations

We built an end-to-end navigation platform combining a 24/7 digital front door with algorithmic triage to match patient acuity to the right clinician at intake - safely resolving lower-acuity cases remotely under strict clinical governance to relieve overstretched services. The business engineered an end-to-end navigation platform integrated into care pathways.

Enterprise Value Created

  • 30m+ Covered Lives: Scaled delivery across a national footprint.

  • Expanded Margins: Cut clinical overhead and administrative time per consultation.

  • System Relief: Absorbed high-volume, lower-acuity demand for payers and providers.

  • Defensible Asset: Positioned the platform as mission-critical healthcare infrastructure.

The Challenge & Thesis

Direct-to-consumer digital health models often suffer from high customer acquisition costs, weak unit economics, and volatile churn. To scale a virtual clinical provider rapidly and profitably, the thesis focused on embedding digital care pathways directly into established ecosystems with captive audiences.

Strategic Execution & Integration

Bypassing the high acquisition costs and churn of direct-to-consumer models, we scaled a profitable virtual care platform by embedding end-to-end clinical pathways directly into tier-one insurers (Aviva, Vitality, Zurich), NHS primary care, and leading hospital and pharmacy networks (Circle Health, Pharmacy2U, Well) from triage through to treatment.

Enterprise Value Created

  • Scale: Grew revenue from €5m to €150m+, ~20% YoY organic growth.

  • Commercial Moat: Converted policyholders into active, sticky user bases.

  • Leadership: Established market leadership across the UK and France.
